Fret not, you\u2019re in good \u201ccompany\u201d: along with Twitter, Shopify, Amazon, Facebook, Coinbase, and thousands of other organizations finding themselves working remotely with little skills or experience and no <a href=\"https:\/\/www.ringcentral.com\/small-business\/blog\/how-to-create-wfh-policy\/\" target=\"_blank\" rel=\"noopener noreferrer\">emergency work-from-home policy.<\/a><\/p>\n<p>Some are thriving with the transition, while others can\u2019t wait to get back to the office. Historically, remote work experiments have either succeeded wildly or failed miserably.<sup>1<\/sup> But going forward, most companies won\u2019t have a choice but to learn to do it right, even if they\u2019re hesitant to continue with remote work post-pandemic.<\/p>\n<p>Why? Three quarters of remote employees aren\u2019t emotionally ready to return to offices post pandemic.<sup>2<\/sup> Millennials are clear that they want more flexibility going forward.<sup>3<\/sup><\/p>\n<p>Matt Mullenweg, CEO of Automattic, predicts that \u201c\u202690% of all the companies that are going to be changing the course of the world are going to function (in distributed teams). They will evolve to be distributed first, or they&#8217;ll be replaced by those that are.\u201d<sup>4<\/sup><\/p>\n<p>And it might not be far from the truth. WordPress, a product of Automattic, powers a third of the internet. It\u2019s also been fully remote since its inception more than 15 years ago. Incredible, but possible.<\/p>\n<p>Companies like Automattic know something that others don\u2019t. They\u2019ve mastered the very things that make remote work so attractive to employees\u2014work-life balance, autonomy, motivation, and so much more\u2014and they\u2019ve been acing it for years before the pandemic began. Doist<\/h2>\n<p>Doist is a tech company that makes ToDoist, a productivity app used by over 25 million people around the world, and Twist, a <a href=\"https:\/\/www.ringcentral.com\/small-business\/blog\/communication-tools\/\" target=\"_blank\" rel=\"noopener noreferrer\">communication tool<\/a>. It\u2019s been remote for over 10 years since it began, with employees from over 25+ countries.<\/p>\n<h3>Lesson to steal: Think remote-first, not remote friendly<\/h3>\n<p>Doist considers itself to be a \u201cremote-first,\u201d not merely a \u201cremote-friendly,\u201d company. Here\u2019s the difference: in a remote-friendly team, remote work is often considered \u201cincidental\u201d and the policies and processes in place are often structured this way.<sup>5<\/sup><\/p>\n<p><a href=\"https:\/\/doist.com\/blog\/lessons-remote-companies\/#:~:text=Automattic%20has%20created%20products%20used,have%20succeeded%20as%20remote%20teams\" target=\"_blank\" rel=\"noopener noreferrer\"><img decoding=\"async\" class=\"size-medium wp-image-7421\" src=\"\/us\/en\/blog\/wp-content\/uploads\/image1-216-597x400.png\" alt=\"\" width=\"597\" height=\"400\" \/><\/a><\/p>\n<p>&nbsp;<\/p>\n<p>Sometimes a work-from-home policy simply adapts rules from the standard employee handbook to remote workers. This can lead to a dissonance in the way remote work, well, <i>works<\/i> and the rules in place to structure it. GitLab<\/h2>\n<p>Founded in 2011, GitLab is a DevOps platform that claims to be the largest all-remote workforce in the world, the diversity of which it considers to be a competitive advantage.<\/p>\n<h3><span style=\"text-decoration: underline;\">Lesson to steal: Think handbook-first<\/span><\/h3>\n<p>GitLab\u2019s handbook is a unique artifact. It\u2019s a live, constantly updating document that takes the discipline of every individual in the company to build. It provides guidelines on how to collaborate, onboard new people, and think collectively, much like a <a href=\"https:\/\/www.ringcentral.com\/small-business\/blog\/how-to-create-wfh-policy\/\" target=\"_blank\" rel=\"noopener noreferrer\">good WFH policy.<\/a> Each and every employee has the chance to shape the handbook by suggesting edits.<\/p>\n<p>Typically, new changes are announced over messaging platforms like the RingCentral app or Slack. At GitLab, the insistence is on taking an extra step and updating the handbook. While it\u2019s a slower process, it improves <a href=\"https:\/\/www.ringcentral.com\/small-business\/blog\/keeping-a-remote-team-accountable\/\" target=\"_blank\" rel=\"noopener noreferrer\">team accountability<\/a>. GitLab co-founder and CEO Sid Sijbrandij believes it allows people to commit to and build upon a change more concretely.<sup>7<\/sup><\/p>\n<p><a href=\"https:\/\/www.ringcentral.com\/remote-work-playbook.html\" target=\"_blank\" rel=\"noopener noreferrer\"><img decoding=\"async\" class=\"aligncenter wp-image-7422 size-medium\" src=\"\/us\/en\/blog\/wp-content\/uploads\/image2-187-695x247.png\" alt=\"The Remote Work Playbook\" width=\"695\" height=\"247\" \/><\/a><\/p>\n<h2><a id=\"three\"><\/a>3. Automattic<\/h2>\n<p>As mentioned earlier, Automattic created WordPress, which powers 33% of the internet. While it\u2019s been remote for 15 years, annual team meetups are a big part of its culture.<\/p>\n<h3><span style=\"text-decoration: underline;\">Lesson to steal: Organize wildly amazing company meetups<\/span><\/h3>\n<p>Automattic hosts a (usually) week-long company-wide training camp at least once a year. There is a mix of work and leisure: information sharing and Q&amp;A sessions by management and various teams, skill-improvement masterclasses, and project work. Keynote speakers like author Cheryl Strayed and <i>Good Morning America<\/i>\u2019s Dan Harris have also made an appearance at these meetups.<\/p>\n<p>It\u2019s where employees of the company socialize and get to know one another, building strong interpersonal relationships.<sup>8<\/sup> Does this really help make up for the remaining 51 weeks of isolation? Yes. And they\u2019ve got the data to prove it.<sup>9<\/sup><\/p>\n<p><a href=\"https:\/\/www.ringcentral.com\/remote-readiness\" target=\"_blank\" rel=\"noopener noreferrer\"><img decoding=\"async\" class=\"alignnone size-full wp-image-45676\" src=\"\/us\/en\/blog\/wp-content\/uploads\/2020\/12\/Banner-Image-for-Blog-Promo.png\" alt=\"Remote Readiness CTA\" width=\"695\" height=\"247\" \/><\/a><\/p>\n<h2><a id=\"four\"><\/a>4. Zapier<\/h2>\n<p>Zapier has been remote since before it was officially Zapier: the co-founders created it while juggling their school and work commitments and rarely met, though they lived in the same city.<\/p>\n<p>Now, it\u2019s the hottest name in productivity, making <a href=\"https:\/\/www.ringcentral.com\/small-business\/blog\/task-automation\/\" target=\"_blank\" rel=\"noopener noreferrer\">task automation<\/a> and <a href=\"https:\/\/www.ringcentral.com\/small-business\/blog\/workflow-automation\/\" target=\"_blank\" rel=\"noopener noreferrer\">workflow automation<\/a> accessible to non-technical folks.<\/p>\n<h3><span style=\"text-decoration: underline;\">Lesson to steal: The art of distributed decision making<\/span><\/h3>\n<p>There\u2019s one thing that <i>both<\/i> co-located and remote teams could benefit from speeding up, and that\u2019s <a href=\"https:\/\/www.ringcentral.com\/small-business\/blog\/team-decision-making\/\" target=\"_blank\" rel=\"noopener noreferrer\">team decision making<\/a>.<\/p>\n<p>Zapier\u2019s distributed teams use a framework called Driver, Approver, Consulted, and Informed, or DACI. These are roles attributed to anyone involved in a decision: a \u201cdriver\u201d is responsible for driving the work and collecting the relevant data; an \u201capprover\u201d is responsible for giving the go-ahead; \u201cconsultants\u201d provide expert opinions; and finally the \u201cinformed\u201d are those whose work is impacted by the outcome of the decision making.<sup>10<\/sup> This establishes accountability, so employees easily understand who\u2019s taking the lead on a project and feel free to ignore project updates if they\u2019re not assigned to any role.<sup>11<\/sup><\/p>\n<p>Atlassian, the company behind the<a href=\"https:\/\/www.ringcentral.com\/small-business\/blog\/workflow-management-tools\/\" target=\"_blank\" rel=\"noopener noreferrer\"> workflow management tool<\/a> Trello, also uses the DACI framework, documenting the considerations, relevant research, trade-offs, and recommendations that go into the decision, for better transparency.<sup>12<\/sup><\/p>\n<h2><a id=\"five\"><\/a>5. ghSMART<\/h2>\n<p>Founded in 1995, ghSMART is a management consulting company that\u2019s always had a completely remote team. As of 2017, more than 80% of their work was done by teams operating out of their home offices.<sup>13<\/sup><\/p>\n<h3><span style=\"text-decoration: underline;\">Lesson to steal: Hire rigorously<\/span><\/h3>\n<p>Many teams around the world are new-ish to remote working. As companies around the world are learning and getting used to <a href=\"https:\/\/www.ringcentral.com\/small-business\/blog\/virtual-meetings\/\" target=\"_blank\" rel=\"noopener noreferrer\">virtual meetings<\/a>, workers need <a href=\"https:\/\/www.ringcentral.com\/small-business\/blog\/skills-for-working-remotely\/\" target=\"_blank\" rel=\"noopener noreferrer\">special skills to excel and thrive in remote environments.<\/a> Employees need to be competent communicators, empathetic collaborators and independent workers. Sometimes, interviewers don\u2019t get to meet their potential hires in person. So it makes sense that companies pay special attention to whom they hire for remote roles.<\/p>\n<p>ghSMART does <i>not<\/i> skimp on recruitment. Aside from assigning handsome budgets to pay top talent (and referral bounties of up to 100K), leaders spend up to 42 hours researching and interviewing a given candidate. At interviews, candidates are given detailed insight into the company\u2019s finances, strategy, individual consultant performance, and implications on compensation.<sup>14<\/sup><\/p>\n<p>Every candidate goes through at least one, rigorous interview of up to three hours long and is asked detailed questions about every single job they\u2019ve held up to that point.<sup>15<\/sup><\/p>\n<h2><a id=\"six\"><\/a>6. Mattermost<\/h2>\n<p>Mattermost is an open source messaging platform that facilitates secure team collaboration. Most of its team works remotely. Mattermost software is used by thousands of organizations around the world in 16 languages.<\/p>\n<h3><span style=\"text-decoration: underline;\">Lesson to steal: CEO listening tours<\/span><\/h3>\n<p>A lot of companies face problems with <a href=\"https:\/\/www.ringcentral.com\/small-business\/blog\/leadership-employee-engagement\/\" target=\"_blank\" rel=\"noopener noreferrer\">employee engagemen<\/a>t, and this is common to both remote and colocated teams. With everyone being geographically distant, CEOS and top brass can sometimes be disconnected from the rest of the company. It\u2019s important for companies to always keep listening, and Mattermost does this through one-on-ones with managers, regular pulse and engagement surveys, anonymous feedback, and CEO Listening Tours.<sup>16<\/sup><\/p>\n<p>Here\u2019s how a Listening Tour goes: Different groups of about 5-8 staff meet via <a class=\"waffle-rich-text-link\" href=\"https:\/\/www.ringcentral.com\/video-call.html\">video call<\/a> for about half an hour, excluding the managers. The CEO drops in on these calls, and takes notes while employees speak about their thoughts, concerns, and feedback. It has a remote team spread across 17 countries.<\/p>\n<p><span style=\"text-decoration: underline;\"><b>Lesson to steal: Onboard remote employees efficiently<\/b><\/span><\/p>\n<p>Sticker Mule\u2019s onboarding process exists as a checklist copied into a\u00a0 project on Asana (their <a href=\"https:\/\/www.ringcentral.com\/small-business\/blog\/project-management-tools\/\" target=\"_blank\" rel=\"noopener noreferrer\">project management tool<\/a>) for every new hire.<\/p>\n<p>The hire is introduced to the metrics and systems relevant to them, given the lowdown on Sticker Mule\u2019s overall strategic priorities, and introduced to coworkers as soon as they begin. Having grown from an annual revenue of $4 to $50 million in the seven years since its inception, it has the honor of being the first all-remote company to be profiled in an HBR case study.<sup>18<\/sup><\/p>\n<p><span style=\"text-decoration: underline;\"><b>Lesson to steal: Encourage vulnerability to build trust<\/b><\/span><\/p>\n<p>One of the biggest critiques of remote work is that it\u2019s not conducive to building close-knit, highly collaborative teams. (Here are a few <a href=\"https:\/\/www.ringcentral.com\/small-business\/blog\/virtual-team-building-activities\/\" target=\"_blank\" rel=\"noopener noreferrer\">virtual team building activities<\/a> that can help.) But trust can be built over geographical boundaries, and how Collage.com does it is by encouraging vulnerability.<\/p>\n<p>Managers are encouraged to share when they make mistakes, big or small. They\u2019re encouraged to discuss the problems they\u2019re facing with their subordinates and also perform retrospectives and post-mortems on past issues.<\/p>\n<p>\u201cManagement should contribute something they could have done to prevent problems, such as establishing better processes, setting more clear responsibilities, or fixing underlying problems in systems that allow mistakes to happen,\u201d writes co-founder Kevin Borders.<sup>19<\/sup><\/p>\n<p>At Monday meetings, discussions about colleagues\u2019 personal lives are normalized and so are deep conversations sometimes in the middle of the night. It might be true that \u201cthere\u2019s no replacement for face-to-face\u201d but a lot of the foundations of strong relationships can easily be built across time zones, if only people are willing to put in the effort.<\/p>\n<h2><a id=\"nine\"><\/a>9. Acceleration Partners<\/h2>\n<p>Acceleration Partners (AP) is an award-winning global partner marketing agency. With a diverse, multicultural team, it serves brands around the world and was voted Best Place to Work by Glassdoor two years in a row.<sup>20<\/sup><\/p>\n<p><span style=\"text-decoration: underline;\"><b>Lesson to steal: Make the most of face-to-face time\u00a0<\/b><\/span><\/p>\n<p>AP organizes most of the company into \u201chubs\u201d\u2014cities where employees working from home reside relatively near one another\u2014and then encourages them to meet up on occasional \u201cwork together days,\u201d social events, and in-person training.<\/p>\n<p>General Manager Matt Wool makes it a point to travel to each hub at least twice a year. \u2028\u2028He writes \u201cI\u2019ve found this allows me to have meaningful interactions with pretty much everyone in the company and maintain important personal connections. If not for these hub visits, many valuable feedback points might never have made their way to the leadership level.\u201d<sup>21<\/sup><\/p>\n<p>Before each visit, teams drum up enthusiasm through video conference calls, where every member is present.<\/p>\n<p>These meetups aren\u2019t always about work. What worked for one company under a very specific set of circumstances (pre-pandemic), might not work as readily for your company.<\/p>\n<p>But it\u2019s worth noting that in spite of how differently each company might have approached remote work, the one thing that recurs is this: Great remote companies have high standards of clarity and consistency in team communication. They treat remote work as a new way of working, not a lesser form of co-located employment.<\/p>\n<p>If individuals are the building blocks of an organization, collaboration is the glue that holds it together.<\/p>\n<p>Keen on building the next great remote company?
